A day late in the wrong place can delay the entire event, and that wrong point is rarely where you are worried.
The two biggest bottlenecks are large format printing (including color proofing) and the client's approval speed. These are two stages with almost no flexibility, so a one-day delay here often leads to a delay in the entire G day. Proper management means monitoring these two stages as the central bottleneck and preventing any fluctuations from affecting them.
In an event POSM project, many steps seem equally important: design, file approval, printing, transportation, and setup. However, not every step is equally bottlenecked. Some steps may be delayed by a few hours without anyone noticing. Others, if delayed by a day, can push the entire project back. Distinguishing between these two types is true management, not just being busy.
Eliyahu Goldratt's Theory of Constraints points out a simple yet often overlooked principle: the capacity of the entire system is limited by the slowest step. Optimizing all other steps while the bottleneck remains stuck is a waste of effort. In POSM production, this means: there is no need to finish the design three days ahead of schedule if the printing house has not yet received the production order, as that time will evaporate without yielding results.
The critical path method adds another perspective: within the chain of tasks, there is a subset with no allowable delays, called the critical path. Delaying one task on that path delays the entire project. Tasks not on the critical path can be delayed slightly without harm. Correctly identifying the critical path helps you know where to focus your concerns, rather than worrying everywhere.

The capabilities of the system are blocked by its bottleneck. Improving any other part outside the bottleneck is just an illusion of acceleration.

Practical application: when Sinh Vũ builds the POSM production schedule, the print deadline and final approval date are the first two points to be pinned down, with the remaining steps arranged to serve those two points, not the other way around. You can ask any production partner this question: "If I deliver the file two days later than scheduled, what happens to the delivery date?" The answer will indicate whether they are managing the schedule based on bottlenecks.

The time for large format printing depends on the type of machine, materials, and post-print finishing. Not every workshop has available machines, especially during peak event seasons when many orders are queued simultaneously. Additionally, if color checks and test prints are needed beforehand, that phase adds unavoidable time. Rushing this step often leads to color mismatches or incorrect materials across the entire batch.
Sinh Vũ will set a clear deadline from the start and attach it to the production schedule so you can see the specific consequences if it is missed. When multiple people need to approve internally, Sinh Vũ recommends consolidating to a single decision-maker instead of passing files through many layers. Delays in approval do not reduce the responsibility of the printing house, but they shrink the buffer time available for unexpected errors later.
