Which step in event POSM is most likely to get congested?

A day late in the wrong place can delay the entire event, and that wrong point is rarely where you are worried.

In an event POSM project, many steps seem equally important: design, file approval, printing, transportation, and setup. However, not every step is equally bottlenecked. Some steps may be delayed by a few hours without anyone noticing. Others, if delayed by a day, can push the entire project back. Distinguishing between these two types is true management, not just being busy.

Why is it important to identify bottlenecks?

Eliyahu Goldratt's Theory of Constraints points out a simple yet often overlooked principle: the capacity of the entire system is limited by the slowest step. Optimizing all other steps while the bottleneck remains stuck is a waste of effort. In POSM production, this means: there is no need to finish the design three days ahead of schedule if the printing house has not yet received the production order, as that time will evaporate without yielding results.

The critical path method adds another perspective: within the chain of tasks, there is a subset with no allowable delays, called the critical path. Delaying one task on that path delays the entire project. Tasks not on the critical path can be delayed slightly without harm. Correctly identifying the critical path helps you know where to focus your concerns, rather than worrying everywhere.

The two most dangerous steps

From operational reality, Sinh Vũ identifies two bottlenecks that almost always appear in every event POSM project of scale:

  • Large format printing and color matching with actual prints. Wide-format printers do not operate on-demand, especially during peak seasons when many orders are queued simultaneously. Before running a large quantity, a test print is needed to compare the actual color with the color on the screen. If there is a discrepancy, adjustments must be made and printed again. This step cannot be skipped if you want the actual colors on-site to match the brand. Adding time for finishing after printing, the total duration of this process is nearly impossible to reduce below a certain threshold, regardless of how strong the desire is.
  • Client review speed. This is the most unpredictable variable in the entire production timeline. The printing house can schedule accurately by the hour. But no one can predict how long it takes for the client to gather opinions, hold another meeting, or wait for an authority figure to sign off. When the review cycle lacks a clear deadline, it often drags on according to the organization's inertia, not the project's timeline.

Common errors leading to delays

  • Consider printing as just the button press at the end. Many people think that as long as the file looks good, the printing house will handle it quickly. In reality, the printing house has its own schedule, machines may be busy, and materials may need to be ordered in advance. Piling all the pressure into the last week is a formula that almost certainly leads to missing or incorrect items.
  • Skipping the color proofing round to save time. The result is often color errors across the entire batch, and there is no time left to reprint.
  • To allow the review cycle to extend indefinitely. Without specific pressure, the review will give way to other tasks in the reviewer’s schedule.
  • Not distinguishing which tasks are on the critical path. Optimizing the wrong step does not alleviate the bottleneck, while the actual bottleneck continues to operate at the old pace.
  • Do not order specific materials or equipment too early. Some materials or components require much longer lead times than standard printing. Waiting to finalize everything before ordering increases unnecessary risks.
Expedited schedule: Focus efforts on protecting the printing stage and approving early, decisively. Accept fewer design revision rounds in exchange for additional buffer days before entering production.

Regular schedule: Still set clear approval deadlines and attach specific consequences to each milestone. Use buffer time to check colors carefully, create the dieline (cutting die, i.e., the die that shapes the item) according to the actual material before running the quantity.
