Flexo printing: choose the right production threshold

Flexo occupies the middle ground between digital and rotogravure, but where that boundary lies depends on your order.

Flexo printing is not the default answer for every large volume order. It is suitable in a specific range: large enough to amortize the cost of making plates, flexible enough to change samples when needed, but not to the point of requiring the absolute color precision of gravure. By understanding this range, you can avoid two common mistakes: choosing flexo for too small a run or using flexo when the volume and color requirements exceed the threshold where gravure becomes worthwhile.

What principle does flexo operate on?

Flexo uses flexible polymer printing plates, raised images, and quick-drying ink. This structure allows it to run on various materials: paper, corrugated cardboard, and flexible PE, PP, OPP films. The machine operates at high speed and requires minimal drying time between layers. The cost of producing polymer plates is significantly lower than that of chemical or laser-engraved copper cylinders, so the minimum production threshold for a profitable order is also smaller.

This means that flexo becomes reasonable starting from a few thousand units and remains competitive up to several hundred thousand units, depending on print size, number of colors, and materials. This is the area where most small and medium enterprises in Vietnam are in need.

Factors that determine whether to choose flexo

  • Actual output per run: Flexo has an advantage in the mid-range, where the cost of polymer plates is spread out and still cheaper than gravure. When output skyrockets to millions of units and runs multiple long batches, gravure takes over due to its more durable plates and consistent colors over time.
  • Design change frequency: The cost of producing polymer versions is low, so you can change designs by season, SKU (individual stock-keeping unit), or market without incurring significant costs. This is a clear advantage over copper, which is more expensive to refresh each time.
  • Packaging type: Flexo is most suitable for roll labels, corrugated cartons, composite film bags, and flexible packaging. If your product falls into one of these categories, flexo is almost the natural choice for medium to high volumes.
  • Color and detail requirements: Modern flexo prints logo colors and background colors evenly. However, for very small gradient areas, text below the safety threshold, or fine line details, machine specifications should be checked thoroughly before committing to the design.

When to choose a different direction

Go digital when: The batch is too small, under a few thousand units, or when many different versions are needed in one print run. Digital has no setup fees, so the total cost is lower for very short runs, even though the price per unit is higher.

Go for high volume when: production reaches millions of units and color consistency across long runs is a non-negotiable requirement, especially for major consumer brands that need absolute color identity consistency.

The decision on printing technology always boils down to two real numbers: total output per run and the number of sample changes in a year. Without those two numbers, any comparison is merely speculation.

Common mistakes when comparing printing technology

  • Comparing prices of versions without considering volume: Flexo versions are cheaper than copper cylinders, but if the volume is large enough, the cumulative cost of flexo across multiple batches can exceed the cost of a one-time copper cylinder. Total costs should be calculated over the product lifecycle, not just for a single batch.
  • Expect solid colors to be as smooth as copper: Flexo has improved but has not yet reached the level of copper on large solid color areas and complex images. If you expect that level without prior discussion with the workshop, the first print run will be a learning experience.
  • Use flexo for very small runs: The cost of making plates still exists in flexo, just lower than gravure. For runs of a few hundred units, digital without plate costs will clearly be cheaper.
  • No file standardization for flexo machines: Small text, thin lines, and overlapping color areas need to be handled separately in the file before sending to the factory. A beautifully designed file on screen does not automatically translate to a beautiful polymer print.
